A bolster that feels flat or lumpy is usually a filling issue, not a worn-out bolster. Learn how to diagnose the cause and refill or fluff it back to supportive firmness.

Quick answer

Most bolsters lose firmness because the filling has compressed, shifted, or escaped through a seam or zip, not because the bolster itself is worn out. If your cover is intact, you can usually fix it by redistributing the filling or adding more of the same material. If the cover is torn or the zip is broken, replace the cover or the bolster instead.

Symptom: The bolster feels flat in the middle but full at the ends

This is the most common pattern. The filling migrates away from the centre where your spine or hips press most often, leaving the ends plump and the middle thin. It happens with any loose filling, including spelt husk and kapok, because the individual pieces can slide past each other inside the cover. Before you add anything new, unzip the outer cover and the inner cover if your bolster has one. Push the filling from the ends back toward the centre with your hands, then knead the whole bolster like a loaf of bread to even it out. Zip both covers closed and press down with your full body weight. If the centre now feels supportive, you have solved it without buying anything.

Symptom: The bolster feels lumpy or crunchy instead of smooth

Lumpiness usually means the filling has clumped together or the pieces have broken down into smaller fragments. Spelt husk can crumble over time, especially if the bolster has been stored in a damp room or cleaned with too much water. Kapok is softer and less prone to crumbling, but it can mat down into dense clumps if it gets compressed while damp. To check, open the inner cover and run your hand through the filling. If you feel hard knots or a lot of dusty fragments, the filling is breaking down. You can sometimes revive it by emptying the filling into a large bin, breaking up the clumps by hand, and refilling loosely. If the filling is mostly dust, replace it.

Symptom: The bolster feels softer after washing or drying

Washing the outer cover is fine, but washing the inner cover with the filling still inside can ruin the filling. Spelt husk and kapok both absorb moisture, and once they dry they often clump or lose their spring. If you have already washed the whole bolster, empty the filling immediately, spread it out in a thin layer in a dry, airy room away from direct sun, and let it dry completely. Break up any clumps before refilling. If the filling still feels flat or smells musty after drying, it is time to replace it. From then on, remove the outer cover and wash only that, following the care label.

Symptom: The bolster is firm but the cover is loose or wrinkled

A loose cover does not mean the bolster is losing firmness. It usually means the cover has stretched or the filling has settled into a smaller volume. If your bolster has a zipped inner cover, you can add a small amount of matching filling to take up the slack. If it does not, or if the cover is visibly worn, a replacement cover is the simpler fix. A fresh cover can make a firm bolster feel new again without replacing the filling.

When to stop fixing and choose another option

Stop trying to revive the filling if it is wet, mouldy, or has broken down into dust. Stop if the inner cover is torn, because new filling will escape through the tear. Stop if the outer cover zip is broken beyond repair. At that point, your choice is between replacing just the cover or replacing the whole bolster. If the filling is still in good condition and only the cover is damaged, a replacement cover is the lower-cost option. If both the filling and the cover are worn, a new bolster is usually the better value.

Bolster firmness diagnosis

  • Flat in the middle, full at the ends: Filling has migrated away from the centre. Unzip the covers and push the filling back toward the middle, then knead the bolster to even it out. If the centre feels supportive after kneading, no new filling is needed.
  • Lumpy or crunchy texture: Filling has clumped or broken down into fragments. Empty it, break up the clumps by hand, and refill loosely. If it is mostly dust, replace the filling. If the filling crumbles in your hand, it is past reviving.
  • Soft after washing: Moisture has damaged the filling. Empty it immediately, dry it in a thin layer away from direct sun, and break up clumps before refilling. If it still smells musty after drying, replace the filling.
  • Firm but cover is loose: The cover has stretched or the filling has settled. Add a little matching filling if you have a zipped inner cover, or replace the cover. If the cover is torn or the zip is broken, replace the cover.
  • Filling is wet, mouldy, or dusty: The filling is no longer safe or supportive. Do not try to dry and reuse it. Replace the filling or the bolster. If the inner cover is also torn, replace the whole bolster.

Bolsters and covers that make refilling easier

  • Organic Cotton Rectangular Bolster - Filled with Spelt or Kapok: Organic Cotton Rectangular Bolster with a removable, machine-washable cover and a choice of natural kapok or organic spelt filling. The removable cover lets you wash it without wetting the filling, and the filling choice matters because kapok is softer while spelt husk is firmer and more springy.
  • Organic Cotton Yoga Bolsters - Filled with Buckwheat or Spelt: Organic Cotton Yoga Bolster with a zipped inner and outer cover, so you can add or remove filling to adjust firmness. The zipped inner cover is the key feature for fixing a bolster that has compressed, because you can top it up with the same filling instead of replacing the whole bolster.
  • Bolster Cover - Rectangular: Spare organic cotton rectangular bolster cover with a sturdy zip, machine washable and made from GOTS organic cotton. If your filling is still good but the cover is stretched, torn, or stained, this cover restores the look and feel without the cost of a new bolster.
